Your MVP is probably 2-3x too big, and the fastest way to improve your odds is to cut features before you write a single line of code.

Founders usually think scope means "what can we afford to build." That is the wrong question.

The real question is: what is the minimum product that can prove one expensive assumption within 4-6 weeks?

That is the version worth funding, designing, and shipping.

In this post, I’ll show a practical MVP scope example, the exact framework we use to cut features, and what a good first version actually looks like.

A Good MVP Scope Has One Job, Not Five

A real MVP does not need to feel complete. It needs to answer one question clearly enough that you know whether to keep going.

That usually means your first version should do only these three things:

  • It should solve one painful problem for one specific user. If you need three user types and six workflows to explain the product, the scope is already broken.
  • It should create one measurable success event. That event might be "user sends first outreach sequence" or "user completes first booking," but it must be obvious.
  • It should let you learn from real usage in days, not months. If setup takes two weeks per customer, you are testing sales patience, not product value.

MVP Scope Example: AI Sales Outreach Tool

Let’s make this concrete.

Say you want to build an AI sales outreach product. Most founders pitch version one like this:

  • Users connect Gmail, HubSpot, LinkedIn, Slack, and their data warehouse. This sounds impressive, but it guarantees a longer build and a messier onboarding flow.
  • The AI writes emails, scores leads, researches prospects, books meetings, updates CRM fields, and generates dashboards. That is not an MVP. That is your 18-month roadmap pretending to be a sprint.
  • Teams get role-based access, admin controls, analytics, billing, and collaboration comments from day one. None of that proves whether users actually want the core outcome.

Here is what we would actually scope.

The bad scope

The bad MVP tries to prove all of these at once:

  • Can the AI generate useful outreach? This is the real product question.
  • Will teams collaborate inside the product? This is a secondary workflow question.
  • Can the product replace parts of CRM and analytics software? This is a platform question, not an MVP question.
  • Will users pay for automation before they trust it? This is a pricing and trust question that can wait until after usage exists.

That scope is bad because every extra question adds engineering time, QA surface area, onboarding friction, and support load.

The good scope

A better first version looks like this:

  • The user uploads a CSV of leads or pastes lead data manually. This beats building five integrations before you even know if message quality is good enough.
  • The user enters a short product description, target persona, and offer. This gives the model enough context to generate relevant outreach.
  • The system generates one personalized email per lead. This tests the actual value proposition directly.
  • The user reviews, edits, and exports the output. Review matters because trust in AI is earned through control, not blind automation.
  • The product tracks one key metric: how many users generate and export a campaign in their first session. That tells you whether the workflow is clear and useful.

What gets cut:

  • Native CRM integrations get cut because CSV import is enough for version one. You can fake the data pipe before you automate it.
  • Auto-send gets cut because bad AI output destroys trust faster than manual review ever slows growth.
  • Team collaboration gets cut because one user finding value is the prerequisite for multiple users needing seats.
  • Billing gets cut if the first 10-20 users are design partners. Manual invoicing is ugly, but it is much cheaper than building pricing logic too early.

That scope is realistic for a 4-6 week build if the team is disciplined.

How We Decide What Stays in an MVP

We use a simple filter: if removing a feature does not break the core proof, it should not be in version one.

Most backlog items fail that test immediately.

Here is the practical scoring system we use during scoping:

  • Give each feature a score from 1-5 on user value in the first session. If it does not help the user hit the first success moment, its score is low.
  • Give it a score from 1-5 on implementation cost. Include backend work, frontend work, QA, edge cases, and third-party integration pain.
  • Give it a score from 1-5 on learning value. Ask whether shipping this feature teaches you something critical about demand, retention, or willingness to pay.
  • Cut anything with low learning value and high implementation cost. Those features are roadmap bait.

A simple table helps force the conversation:

This sounds obvious, but most teams do not do it. They discuss features as ideas, not as tradeoffs.

That is how you end up with a 12-week MVP that should have been a 4-week MVP.

We learned this the hard way on infrastructure-heavy products too.

  • On Surge, we rebuilt the real-time data layer twice. We started with Supabase realtime, but under load it added 200ms+ latency, so we moved to a custom Postgres plus Redis pub/sub setup. The lesson was simple: solve the bottleneck that actually threatens the product experience, not the hypothetical future architecture.
  • On Harmony.ai, prompt token count became the biggest cost driver faster than model quality became the limiting factor. So we cached intermediate outputs early because controlling cost was more important than adding more orchestration options.

Counterintuitive but true: the best MVP scope often includes one hard technical decision and a lot of brutally simple product decisions.

You do not win by avoiding complexity everywhere. You win by choosing exactly one place where complexity is worth paying for.

A 6-Week MVP Plan You Can Actually Use

If you want a practical MVP scope example, use this 6-week structure.

Week 1: lock the proof

  • Write down the single user, single problem, and single success event. If you cannot fit all three in three sentences, the idea is not scoped yet.
  • Delete every feature that does not help the user reach that success event in the first session. Be aggressive here because adding later is easy and removing later is politically hard.

Week 2: design the shortest path

  • Map the ideal user flow in 5-7 screens max. More than that usually means you are building product furniture instead of product value.
  • Design only the critical states: empty, loading, success, and error. Early users will hit edge cases constantly, so clarity matters more than polish.

Week 3-4: build the core loop

  • Implement the one action that creates user value. For an AI product, that might be upload data, generate output, review output, and export or send.
  • Instrument the flow from day one. If you cannot measure where users drop off, you are guessing, not learning.

Week 5: test with real users

  • Put the product in front of 5-10 target users, not friends who want to be supportive. Friendly feedback is nice, but it rarely changes the roadmap.
  • Watch them use it live. If they need explanation to get value, the product is not ready no matter how good the demo looked.

Week 6: tighten and launch

  • Fix the top three points of friction only. Do not start a new feature sprint because one user asked for enterprise permissions.
  • Launch publicly or with a small design partner cohort. The goal is to start the feedback loop, not to declare the product finished.

If you need a rule of thumb, your MVP should usually fit into:

  • 1 user persona.
  • 1 core workflow.
  • 1-2 integrations at most, and zero is often better.
  • 1 measurable success event.
  • 4-8 weeks of build time.

If it is bigger than that, it is probably not an MVP.

What to Do Next

Take your current feature list and force every item into one of three buckets today:

  • Must ship to prove the core assumption.
  • Nice to have but does not change the proof.
  • Definitely not version one.

Then delete the third bucket, move the second bucket into a post-launch roadmap, and make sure the first bucket can be built in 4-6 weeks.

If it cannot, cut again until it can.

That is the whole game. A strong MVP is not the smallest version of your vision. It is the sharpest test of whether your vision deserves to exist.
